The puppet most likely has long black sticks that are shoved into it's back/arms/legs that are being controlled by people in the castle. Notice how it never turns around to have it's back facing the audience.

That’s what Disneyland last year was doing for there nighttime shows of not using fireworks, and only the mapping projections.

I actually saw a guy behind it in an other video and he was dressed in all black so that it would be too dark to see him to make it look like jack is actually moving himself.......pretty magical for disney......👍🏻👍🏻👍🏻

Hi Stephanie, I'll give it a shot. At the beginning of the video, just before the opening narration, there are some fireworks. Using projected animation, the Cinderella castle transforms into a more 'Nightmare Before Christmas' version of itself. When the narrator says "this is Halloween" some jack o'lanterns appear to fall from the highest castle tower down to either side of the front doors. Various imagery floats over the castle, including ghosts, window frames, and tombstones. When the singers say "Our man Jack is king of the pumpkin patch", we see a scarecrow-like figure with a jack o'lantern head swoop in, this is the 'Pumpkin King' persona of Jack Skellington. As it disappears from view to the left and the chorus vocalizes, the gate in front of the castle opens to reveal a huge Jack Skellington, easily twice as tall as a person, in his usual skull-faced persona with a bat for a bowtie. He is at first simply standing there in a grandiose pose with one arm to the sky. Unlike the other projected effects, he is a physical character being performed live. He strides forward and begins to speak the next part. Fireworks shoot off behind the castle right on cue when he speaks of playful tricks! and treats! When he calls for his little dog Zero, a single firework shoots in from the right side and seems to turn into a projected Zero in the tallest tower. After Jack finishes his speech cackles with laughter, he makes his exit through the gates while the castle transforms into a huge pile of Halloween candy and jack o'lantern-faced candy buckets. The cone-shaped tops of the castle turrets appear to be made of candy corn, etc. The song 'Trick or Treat for Halloween' from a 1952 Donald Duck short plays during this part. After the song, Minnie, Mickey, Goofy, and Donald each appear against this candy-castle backdrop in individual spotlights when they speak of going out to trick or treat. They are in their regular outfits, like Mickey's two-buttoned shorts and Donald's sailor shirt and hat. But when Mickey says "Maybe Not-so-scary, Donald" he spins and can now be seen in his vampire-caped Halloween costume, complete with false fangs. The candy-castle disappears and we see a short scene of the four friends walking along a neighborhood street in their costumes. Goofy is dressed as a pirate, with vampire Mickey behind him, followed by Minnie as a pointy-hatted witch, and finally Donald wearing the horns and cape of a mischievous devil, carrying a small trident. They walk past numerous warmly-lit houses with jack o'lanterns on the front porches, and then when the singers say "Or your nightmares will come true! Trick or treat!" fireworks go off again, and a gnarled tree with a ghost decoration hanging from one branch passes between the four friends and the audience, and reveals a new scene of their four silhouettes standing before the gate of a classic haunted house. Zero appears at the top of it and floats down to them. He is a classic sheeted, legless ghost, but has long floppy dog ears and a pointed snout with a tiny lit jack o'lantern for a nose. As he passes among their dark silhouettes, his nose illuminates their faces when they speak. Mickey says the house doesn't look very inviting, and we see a different view of the haunted house from the four friends' perspective. Its front porch seem to turn up at the corners into a smile, while spiders drop down on their webs in the windows above the porch, positioned within the frames to suggest pupils at the center of eyes. The overall effect is of a haunted house smiling at them. More fireworks as the chorus vocalizes. Donald declares "Don't be chicken" and enters the front doors, followed by Mickey, Minnie, and Goofy. The front of the house now becomes a mosaic of spiders crawling along cobwebs, interspersed with only the characters' eyes visible in the darkness when they speak. When Mickey says "well, if that's not you, who is it?" the spiderweb scene once again becomes more castle-like, and numerous skeletons appear dancing at the balconies and windows. More fireworks. One skeleton jumps forward towards the viewer, and we seem to go down his bony esophagus, with the entire castle now appearing to be made of bones. Each time the music changes, the scenery changes, but it's always with the theme of dancing skeletons. The songs are familiar snippets, like 'There Are No Strings on Me' from Pinocchio and 'Step in Time' from Mary Poppins, but I can't place all of them. Eventually the bones all spiral into a whirlpool shape and disappear, right as Donald is saying "Ah phooey!" (to be continued)

The four friends are seen as silhouettes against a new style of castle, this one with patterned wallpaper, gargoyles, and candelabras... it is very reminiscent of the interior of the Haunted Mansion. When Mickey says the music is coming from inside a door, Zero goes through that arched door and the door expands to show us the room behind it. The new room is ornately detailed with small faces above the windows-- they remind me a little bit of Madame Leota, the floating face in the crystal ball. Wispy ghosts fly around, and when Mickey says it's a ghost masquerade, we see more humanoid ghosts appear as masked couples who approach one another formally. The liveried male will bow, the gowned lady will curtsy, then they take hands and begin to ballroom dance. There is a nice juxtaposition between the dancing ballroom ghosts of the Haunted Mansion attraction as the visual, while the audio is a haunting rendition of 'Tale as Old as Time' from Beauty & the Beast. Candelabras also float around the four pairs of ghosts, another image from the Haunted Mansion's endless corridor scene. The ghost couples disperse when the music changes to a pipe organ. The central section of the castle becomes the phantom pianist at his keyboard, and the tallest tower becomes a rotating cluster of pipes playing the music. Musical notes drift upward over the surface of the entire castle. The pianist flies upward and the scene changes again to the ballroom, as the music transitions into 'Once Upon a Dream' from Sleeping Beauty. There are now six couples of ballroom dancing ghosts, and the floating candelabras. As the music crescendoes, five of the couples fade away while one male dancer lifts his partner over his head in a very balletic pose, framed along the tallest tower. The music gives a 'quote' of the notes for 'Someday my Prince will come' from Snow White, as the male ghost drops away and dissolves, leaving his ethereal partner hanging in air alone. Frozen in midair as only a ghost could, she gestures with her arms like a prima ballerina. Fireworks punctuate the castle's transformation back to the empty ballroom scene, which wipes the ballerina ghost from view. The scene then shifts to a prismatic view as if made of a broken mirror. As the four friends' faces appear and speak, they are reflected multiple times each, sometimes upside down. But when Minnie says "this place isn't so spooky after all" there is a blast of pyrotechnic display and the mirror pieces shatter, revealing a lined pentagonal vortex behind, with lightning charges crackling inside it. Goody says "Now it's gettin' scary!" and Donald exults "Oh boy!" as the scene changes yet again to a creepy funhouse version of the castle, and we hear the laughter of four Disney villains. Banners unfurl on the funhouse castle with the likenesses and names of: Oogie Boogie, Hades, Queen of Hearts, and Ursula the sea witch. A fireworks blast occurs, and the castle changes again. Its conical tower-tops now have spiraled stripes and appear to rotate in place. Tattered pennant banners drape the front, along with imagery of oversized dice and other games of chance. The entire entrance arch of the castle becomes a giant Oogie Boogie face as he speaks, complete with bugs and worms crawling over his burlap skin. [Curiously, part of his dialogue is "You're in our world now" which is a paraphrase of a line better associated with Dr. Facilier from the Princess and the Frog. I have to wonder if Oogie was a last-minute change? Maybe they couldn't get the right voice actor?] To either side of Oogie's face, large buzzsaw blades appear and rotate as a snippet of his trademark song plays. These will be seen again later, menacing the four friends. (to be continued)

Oogie's face tilts away, replaced by Hades' visage over the front arch. The castle imagery now shows ice-cold flames reminiscent of his flickering hair. He is replaced in turn by Ursula. As she speaks, the castle windows shows some of her withered wormlike victims while her suckered octopus tentacles menace the castle. An uptempo instrumental of 'Poor Unfortunate Souls' plays as rising waves creep up from the moat, followed by diagonally-falling torrential rain and lightning blasts. At the very end of the song, the Ursula face is suddenly replaced by the Queen of Hearts, her eyes spinning crazily as she screams "Off with their heads!" The castle imagery briefly showcases playing-card heart emblems, just as we see heart-tipped spears and double-bladed executioner axes that slice down and transition the scene to a cutaway view of the castle and its multiple staircases. The four friends run up and down these, vainly trying to escape the chasing symbols of the villains: Oogie's sawblades, Ursula's tentacles, the Queen of Hearts' spears and axes. Just as Minnie says "We're trapped!" a small fire seems to break out in the highest tower (possibly timed to a fireworks explosion that happens just before it). As the flames spread, the four friends follow Zero as he navigates them through the correct stairways and down and out the front gate. Each time a villain cackles during this portion, we see their laughing face superimposed on the tower, and the ever-spreading flames take on their characteristic: hot flames for the Queen of Hearts, icy flames for Hades, bubbling flames for Ursula, and ghostly-slime flames for Oogie. With a huge accompanying pyro display, the castle's fire is replaced by steam and smoke, and we see the hero quartet (and Zero) has made it safely to the outside of the 'haunted house' castle and its ornate ironwork gates. As they exit singing a reprise of 'Trick or Treat for Halloween', the front porch of the house once again seems to smile warmly, with the spiders for eyes in the two windows. Zero barks at the smiling house and flies off, and the scene dissolves back into the Nightmare Before Christmas version of the castle we saw at the beginning. A flock of bats swarm out, heralding the return of the giant live Jack Skellington. He gives his closing speech, strikes his characteristic one-hand-to-sky pose and exits through the gates during a very uptempo recap of 'This is Halloween', with the suggestion that the singers of it are a group of Nightmare Before Christmas-style ghosts who glide over the castle's surface. This becomes the grand finale of fireworks and an ever-changing view of the castle with various previously-seen imagery repeated. When the closing announcement comes and the park guests exult, the castle softly dissolves into its normal appearance.
