In the starting flashback, he had gray hair when Kakashi was still a little kid, but in the later flashbacks when Kid Kakashi was a Chunin, he looked like a man around his fifties with his hair still brown. Either the writers or the storyboard artists in charge can't keep track of Hiruzen's proper age.
