I like to think that Hashirama would have had to kept stabbing himself repeatedly hundreds of times over in order to die and Madara would have eventually stopped him inevitably over how awkward it got.

Well, since Madara never awakened the Rinnegan. He never passes it to Nagato. And since Nagato didn't get the Rinnegan Nagato's just left an Orphan. And without Nagato saving Yahiko from that Rock Ninja... Yahiko dies.

If madara was hokage , konoha wouldn’t be united so in the end you wouldn’t have cohesive units , every clan would be in their little corners. It doesn’t matter how strong madara is, wars are fought on many battlefronts. Konoha would eventually fall or crumble from within. Konoha only worked out because the senju bros were in the position of leadership.

I think it's super optimistic to believe that the other villages wouldn't take issues with all the Jin force being Konoha shinobi/loyalists, especially with Madara having just used them to oppress the whole ninja world. Realistically Konoha would have to vow to never have a Jinchuriki on the Jin force in order for the other villages to have some peace of mind.
