100% Agree, Freight is simple... moving stuff point to point, But pulling freight costs out is a complex task and more than just shopping for lower costs which most SC consultants will advise or try to run in an expensive procurement process... Few businesses I've seen in 25= years in supply chain do this well... or really understand the key freight value levers You can relatively easily pull 5 - 30% out of your freight costs and more importantly - systematize it so that it is not just temporary This can quickly add up to 6-7-8 figures depending on the business and material in terms of savings I'm currently working on this in another APAC country, optimising rate structures and changing rated routes as my client creates buyer side invoices which is uncommon While price is important it tends to be temporary savings and what I consider Base level 'level 1' thinking... I created 5 levels of freight cost optimisation up to network design and customer/ business alignment where we start changing network routes, changing fulfilment centres, and put in order management tools (OMS) to cut out nodes/ consolidate across nodes/ consolidate multiple customer orders to reduce shipments, reduce distances, optimise modes and overall... aim to reduce costs Great post, thank you!

Glad you found it interesting. Most organisations don't approach this very well. I have seen organisations 'go to the market' with an RFP, and end up with higher costs! So it's important to also know if your rates are competitive.

A lot of this was spot on at my place. I had recently organized our warehouse and found 1part took up 2isles. I tried to keep open spaces for more of the same product to fit in but was told by my supervisor to just throw everything up and put it away anywhere and on the weekends reorganize it to where I had made sections for certain parts. That upset me because my boss just wants our numbers to be 99% out away. I said that they are way over ordering the same part when we have say 10 pallets left. It’s like pull 1 pallet they order 7 more. Everyday. Bosses don’t say anything to the buyers. Plus we have products with 2019 labels still here they don’t wanna get rid of. Any suggestions? Was I wrong trying to be the only one in my warehouse trying to keep it organized and efficient?

It's a common problem. If you can, try to do a stock / inventory diagnostic. How many weeks of stock per product you are holding. Most systems should have a standard report. It's likely you have 50+ weeks of stock in some items and stock outs on others....... That can be a good way to get attention to the issue. Lots of money tied up in slow moving stock and lost sales due to stock outs. I agree with you. 'Sorting it out later' is just a waste of time and money. Have a good process, and get it right first time.

A side affect of product-slotting can be the creation of hotspots and traffic jams in the warehouse as most of the traffic is in one area.
