That beeping from the ESC when you increase the throttle from the servo tester sounds like it's going into a programming mode. There's a series of beeps that correspond to different ESC settings. Usually you just drop the throttle back to nil and it should exit the programming mode and start to drive the motor with the next signal. Also, you should get a smart shunt for the battery to monitor power consumption, voltage sag isn't linear with lithium like it is with lead acid... once the voltage starts to sag its usually close to being fully discharged.

The exhaust steam is supposed to be injected up the chimney to do the supercharging.

Great video with your daughter. Memories for life. I installed the same long tail (212cc) on a sailing/camping 16' catamaran that I built a few years back. Mounted the motor just behind the front cross beam, deep in the deck. Long tail pivoted up and down, but no side pivot. As the drive pipe doesn't turn, I was able to tie a rope to it near the end, to raise it up and down. Up for sailing. Down for motoring. Starts in up position. Can't drop lower than ideal running depth. Rudders used to steer for sail and motor. Rudders didn't drop lower than hulls. Worked well and no damage from bottom contact. Used 3/4" electrical metal tubbing (EMT) to replace the exhaust system. Pipe bender to make a gentle "S" curve so pipe can run along drive pipe. 5 hose clamps keeps it locked onto drive pipe. Exhaust under water. Very quiet. It all worked very well.

Tiny hole drilled in the exhaust (up high) will break the vacuum that draws water into the engine. Bigger rudder needed. Great fun! Great Dad.

Change the motor? NO - I think the prop is your main challenge - that is not exactly a modern design - looks like it was designed in the '30s!!!I am sure you could find another burned out motor with a better design in a local boatyard - they'd probably be happy to sell it to you for a little over scrap value! Using the more modern design gets you better hydrodynamics, better bearings and more serviceability. Or maybe you can get a 3D printed prop to go on the Seagull carcass! Best of luck - I think it's cool boat!
