I see potential recovery of your business everywhere from your tour, am thinking first, find your local Small Business Administration office to ask if they have any staff who can walk with you through putting together a business plan or to review the one you have now. Have them help you review all the components of what you have in both companies, not just inventory the inventory, but look at the assets and liabilities, and put together a business recovery plan with goals that are reasonable, not too risky, just a steady, ongoing process of working at what you do best, and stick with it as the core center of your business foundation. Think donut shop. Donut shops survive bad times because it is a product that is delivered consistent (think Dunkin), each and every time to the customer. That is their main business model, selling donuts. They add all the fancy coffees, portable breakfasts, etc. to provide a complete option for the morning worker, they focus their products to accommodate that type of customer. you could argue that coffee has become their secondary business because now it is marketed in grocery stores. You have to choose the customer you are going to accommodate with the core business model. That pays your basic bills. Your accountant might have some good advice as to being able to build savings and the use of credit when making purchase orders. To keep the creative side of you alive, dedicate one room for your ideas. When you create an idea, bring in people you know will be upfront honest and pitch the idea to them. Take notes on the feedback or record the sessions so you can study later. Study the competition, but do not obsess over them. Stick to your roots, the core business model that pays the basics. Review the plan every three months. Take a hard look at what is not working, and adjust. Adult items make great return but are the sales consistent to pay the bills for the long term? Or is it the babies & preschooler set? SBA might help you with figuring out what policy on shipping and ordering the blanks to have and that could help relieve stress because you point and say, this is our policy. Have you considered using a mystery box system where you box your inventory by size and sell the boxes by 5, 10, 15 items. Sell at discounted price and clients get it in the size they want but can’t choose what they get. Mix up colours and styles you have the most of and give them a good selection so they will be happy to receive it. All the best with getting your health sorted and hang in there.

You haven’t mentioned subleasing a big chunk of your space. That would be the top of my list. From the looks of the video it looks like you guys could hunker down in about 3k feet at sub out the other 7 for the 18 month you have left. If you save the business take some of it on reupholster and if not then you are free of the lease. It’s not price that will be appealing but the fact that it’s a short lease, it’s very hard for people to find a short term lease so you should be able to find one or maybe 2 subleaseors. Call a commercial broker and check it out. My business did one once for a year to hold some short term inventory from a contract. Hey good luck on your restructure, hey u really can’t go out of business but rather have to move it back hoso with a sub u can scale down the monthly nut you need. You guys will be fine just need to pivot a bit on the business down cycle.

Each item they order in a certain time period is an entry for a Giveaway (like maybe - a box of the older blanks or something like that)! In the garment industry for over 20 plus years at wholesale, manufacturing and retail. Sounds like you're a small business undercapitalized and overextended. Reel it back in ... 10,000 sq ft sounds like no room for contingencies with the cycle of the industry. Food for thought.
