If it's the first time you have run a quarterly planning session, it's not uncommon to get distracted from your agenda, and get off into the weeds a little bit. Doing some pre-planning by sharing the agenda ahead of time, and sharing your company or departmental goals can get everyone on the same page. The main goal (problem to solve or opportunity to be seized) should be communicated ahead of time so that your team members can arrive having already thought through some solutions, that can be discussed at the session. During the planning session itself, take breaks every 90 minutes or so, so that your team has a chance to get up and move around a bit. That makes it easier to stay focused on the next topic. Stick to your agenda as closely as you can, and keep an eye on the clock! Once you and the team have determined your direction and action steps, be sure to communicate Who is going to do What by When to all attendees.
