I always liked the dog growling analogy for this. I was too pally at work when I got in a management position and it led to being undermined. I tried being 'The Boss' after that and it worked but I could see I was being a douche and staff lost respect for me. However I did find a happy medium in being friendly, yet when people overstepped the mark giving a warning, giving another warning if it continued, and then really 'going nuclear' if it still continued. After that a boundary was set and an initial warning would suffice (i.e. once you've shown your teeth you only have to softly growl and folks will listen). The key in getting it right for me was in speaking with my buddy and crafting an assertive, strong response without being emotional. Hence I was ready beforehand and knew how to react. After that I think I learned people LIKE boundaries, they just don't like boundaries being set if the person setting them doesn't honour rukes in an honest, strong and consistent way. Or when someone sets them simply because they're a power-mad autocrat.

Awesome post, its important to set a precedent in the event of somebody crossing that boundary. React, be empathetic, ask questions and progress with a sense of unity.

They do have to be reasonable boundaries. If everyone disagrees with the boundaries, there's gonna be revolt. Imo mutual respect of figuring out the standard with the people who are gonna be following them is golden.

My methods (writing before watching) With types of work: 1)Take on as much responsibility as possible, including things that are not usually your duty but you have access to doing. 2)Do not complain externally at ALL, not even with your facial expressions. 3)Be early, leave when the works done, not at the bell (within reason). With people: 1)Tell the truth always. 2)Actually listen to hear what they're saying and talk back to what they said not to what you were waiting to say. 3)If you were wrong about something, own up to it in front of anyone you want respect from. 4)Prove you are better than the person that lost respect is by working harder than anyone around you with a solid attitude. 5)Help, don't dominate

Come across a lot of business owners who needed this mindset. What happens most of the time is that they try and turn things around far too late, lose their employees along with the business, and burn bridges in the process of doing so.

With questions from employers I always wonder if their staff are really being difficult or if they're reacting negatively to a bad boss trying to squeeze them. Like, it COULD be: "please help Jocko, I'm a fair boss but some of my workers are taking advantage of my kindness" but it could ALSO be: "Please help Jocko, I pay them as little as I can get away with, mistreat them and use them up before discarding them, but they are resisting . Help me control these peasants with your Navy magic, sir."

In software, if you want to keep them and in the same time make them more productive, give them the option to work remotely. Not many companies offer that but almost all developers are looking for it, so you won't have problems replacing them if you need to fire them for being bad employees.

The thing about bosses following their own rules, that called leadership. You lead by example if you want solid results, you lose respect by putting yourself above the rules, at that point you're just the boss, not a leader.

I am most curious about their hiring practices. It can be challenging in that space to get people with the work ethic required to grow a startup like that. It sounds like those they have hired are not the creme of the crop.

Helping work for a startup for the last year/half. I can attest to that statement. It takes Patience It takes Standards It takes Dedication ^From EVERYONE INVOLVED^ (This includes the leaders) to grow an environment of mutual respect, from everyone to develop it into a bigger business, or better an empire. But the leaders MUST sell the idea, every day as well. The goal, can not be achieved w/o the belief from the reliance of OPT (Other Peoples Time /i.e., the workers). ^That part, takes time to develop such a skill. Of the two leaders/owners; One is a Business Minded individual who went to school for Business Admin and rests on his experience from that, as well as his sales experience that he was darn near top of the line; and where he wasn't, he learned from those who were. And the other; is an ideological individual who has had multiple leading experiences as far as Captain of teams played on, no college experience, a great pie in the sky kinda guy. And I've explained this to both of them, while that dynamic can be helpful. It's VERY rough on the workers to follow when they meet their extremes on opposite ends, and then the workers suffer because then there's a loss of respect for both. So, this brings this back to where I started this comment on what it takes. I've helped multiple startups. This one, is the first that has a true chance of going somewhere; once the two I work for and with; get themselves on the level.

I remember reading in "the art of war" that zun tzu wanted to train an all women squad but they were giggly and undisciplined, so he put the emperor's favorite apart and chopoed her fkng head off. Next thing you know the women became obidient and serious. This couple should fire one employee en front of everybody as soon as they're given suficent reason and see the others fall in line inmediatly.

Tks... similar to sun tzu's introduction about the tale of organizing the emperor's concubines into an army. In regards to rules... it is about kwoning what the real game being played is. It could be a surface game to misdirect you about the real game being played. Just like politics or the tv series "sucession".

Love it and using it.. (Been running this real loose and time to tighten it up!) . Really hit home since I’m coming here for guidance on taking control back at a night club .. funny echo was in the same industry and wish I could pick his brain. This is one crazy business.. luckily I do not drink and chasing club girls isn’t my thing one because I’m to busy also i was basically born into this along with getting older those thrills and problems that come alone with them are gone. I just have a loose crew with there summer vibes at the moment and need them to tighten up for the busy winter season around the corner. Ps echo..how much to talk to you on the phone for and hour for tips lol. Thanks boys

A big mistake a lot of managers or business owners make is trying to be friend with their employees and not maintaining a certain level of formality. Always better to start/reset overly formal and strict and ease up over time as opposed to the opposite. If you sit people down and bluntly explain whats happening and why and dont BS with them people will be more understanding than you think. If you just make changes and don't personally communicate with everyone you'll get employees who are silently pissed and steaming and possibly sabotaging your company. But if you treat everyone like they're important, because they are, you'll find people will adjust just fine.

@@markshortall3384 however you play back the audio, either through headphones or speakers. The reciever could have EQ settings Jocko just has a lot of bass in his voice, and 100Hz is present but filtering it out entirely would be unnatural. Look how close he is to the mic, promiximity effect will be present

@@nexusobserve No im listening trough a pair of yamaha hs7s studio monitors and a Krk sub trough a UA interface, theres definitely no eq settings on it. Again i still dont know what you mean by reciever. Also im not saying a filter with a super high Q. I roll off below 100 herts with vocals in every mix i do and it sounds 100% natural, his voice will still sound bassy it just wont make my glass rattle on my table. Fair enough maybe not 100htz but 80htz at least. Thats very common practice

dealing with this issue now. I hate micromanaging. Nothing gets done efficiently when you micromanage. So I give my team the freedom of execution to get things done provided what needs to get done gets done by the deadline. However 1 dude ignores me, makes excuses and blow me and the rest of the team off. I don't want to go through the chain, I hate being that type of guy. Now to many people wanna put their noses in the situation, but I feel like I have no choice. Now im hesitant who do I talk to? What do I say? How do I not vent to their superior whats been going on without my biased frustration getting into it?

You’re not in business to have friends. Bosses, managers- they’re not there to be your friend’s. You could have a boss or manager who is a bit overzealous but that just means they’re going over the line between managing and going overboard with it. Bosses and managers also do not need to say ‘please’ and thanks you’. You work for them. Drill sergeants don’t say ‘please’ and ‘thanks’ so what makes anyone think a manager should be any different? And as part of being a boss is you don’t’ ‘buddy up’ with people who work for you.

I never heard of Jocko before I ran across his TED talk from a few years back. And I have to be completely honest, he looked like a number of guys I had met throughout my life; large knuckle dragging Neanderthals with an IQ that rarely exceeded their boot size. But then I figured if he was allowed on stage, just maybe this guy has some substance. Sure enough... well before he had finished, I realized that my initial opinion was dead wrong, and I was realizing that everything he said was not only common sense, but delivered in a way that I had to think to myself "How come I never thought of something that simple and effective before?" I know that first impression aren't always correct or just, but at least I'm smart enough to give the benefit of the doubt. It gives me the opportunity to learn things I always should have known, but didn't. It also gives me the opportunity to learn things I wasn't aware of. I had always known that much of what was learned in the military is easily applied to civilian life, and now Jocko is to me, is the embodiment of that idea.

Riah gotta disagree. Heck, you earn respect when you lose; so long as you fight back. Been on both sides of that-heck got more respect in getting beat down by a bigger dude. At least I put shots in & it was known-wasn’t bothered again. And fear: that’s for that one who doesn’t fight back.

depends on the group of people ur dealing with . if it’s around certain types then fear is respect . they have to be smacked from time to time. and when I say “ smacked” I mean whatever it takes because that’s survival. especially if ur the outnumbered party like I used myself as an example in as far as my other posts r concerned. and like I said I won’t work for a disrespectful boss because the same rule applies. why waste my time trying to reason with someone who’s unreasonable? most people do put up with it . I can tolerate standards but not micro management or favoritism. and I don’t need respect from people I don’t respect. fear is respect....or is it? I don’t think it is but sometimes it’s necessary. I’m not working right now but I’m sure not going hungry. people will always buy McDonald’s no matter what just like they’ll buy white owl cigars and split them open 😉

Honestly this is bad advice. Especially in software, your employees have a ton of opportunity to work at lots of different places. If you tell them they aren't getting raises and have no work life balance perks you'll lose your workforce immediately. That's the state of software these days. I'd like to hear more about this "negative push back" that they mentioned. What exactly are the employees saying, is their feedback genuine and well meaning? Maybe they are complaining because there are things that need to change.

With tutorials gathering everywhere the education to accomplish professional level code is getting steadily cheaper and more accessible. You can find a tutorial somewhere for almost anything useful for free... That tells me that pursuing a career in software is about to get "flooded" with hopeful workers, making them worth considerably less than they are now. Sure, there is a glut of companies now, giving workers some "negotiation weight"... BUT it's not long for this world... and that market's likely on it's way to the shift. No amount of experience and seasoning makes a "veteran" of business worth all the money AND frustration when some kid can do the same job over at fiverr, or a college student looking for a bit of spare change can work remotely and be found at tutorial and QnA forums... AND the kids deliver on promises on time at "zero guff" about it. That's what made the contracting labor jobs so competitive for workers. Too damn many people started showing up to work cheaper, longer hours, and not spend a week drunk every single time they get paid... Now, not every single laborer necessarily had all those problems... BUT if there's a reason someone else can and will do it cheaper and with less "crap", if you're replaceable in any capacity, you get replaced. I can't blame foreigners... any of them. As f***ed as we think the U.S. is, there are lots of countries that have it a LOT worse. (you'd be surprised) With internet, there's literally no good reason to require all your workforce drive into the office daily. They can (and will) afford a DropBox (or similar) account to upload, encrypt to avoid sharing industrial secrets, and deliver their required projects on time by email-links... or they won't get work... Some higher wage "ranks" may still have to hold collaborative meetings, but the products (software) are completely digital... and it's closing in on "everyone can code a little bit"... Even I do better than basic without more training since high school. ...and even the software I work with gets updates and never once cost me a dime... think about that. ;o)

What if you SUPERVISE a team? Not a business owner but just a supervisor. I have a very unmotivated team. They’re not driven by profit they’re driven by their wage. The efficiency needs to improve.
