Just like what Mariko said to John for his words being giving meaning. I think the show gave less clues on how important Hiromatsu's death was. Just by Toranaga saying: "Osaka has to believe his defeat" wasn't convincing me the death was necessary. I was like "Dude, Osaka hasn't done anything to you guys beside the order to head back to Osaka. It didn't make sense you guys just assumed that with the death of Nagakado, the defeat signs weren't enough to prove your defeat, to make another death from Hiromatsu. There must be bigger things to make the decision. I think it would much better and more convincing if they gave more context on how dire situation was, for example the defeat doubt of Ishido was there, Ishido's spies was everywhere, the continuous orders from Osaka to push Toranaga army to head back to Osaka as soon as possible.... All of these reasons were for both Toranaga and Hiromatsu to make the biggest sacrifice. I think the writers were a bit lazy here, just based on some minor hints and Toranaga's spoken weren't enough
